home made ice cream

my ice cream is much too hard.it says to churn for 20mins.i churn for 18 then add the cookies and churn for 2 more mins. what am i doing wrong. the recipe does say if u want ice cream creamier omit 1/2 & 1/2 and make it all with heavy whipping cream.made it 3 times and it was solid rock all 3 times
